Technology Doesn't Destroy Value. It Relocates It.
Mapping the Invisible Currents of Value
History has a habit of asking the wrong questions. When the printing press arrived, people feared the death of knowledge. When photography arrived, painters feared the death of art. When the internet arrived, newspapers feared the death of journalism.
And today, with artificial intelligence, we ask whether creativity, strategy and expertise are about to become obsolete. It is an understandable question. It is also, I think, the wrong one.
Technology has never had a habit of simply destroying value. It has a habit of relocating it. The challenge has never been surviving technology. The challenge has been recognising where value has moved before everyone else notices. That distinction sounds subtle. History suggests it changes everything.
A friend recently pointed me towards the history of the Portuguese voyages around Africa. I had always imagined their breakthrough was cartography. Better maps. Better ships. Better navigation. It turns out the more consequential breakthrough was something less visible. The Portuguese learned to understand the winds and currents of the Atlantic and Indian Ocean. To round the Cape of Good Hope, they discovered that the fastest route was not necessarily to follow the coastline. Sometimes they had to sail hundreds of miles out into the Atlantic, away from the destination, to catch the winds that would ultimately carry them around Africa.
From the shore, it looked like they were going in the wrong direction. Out at sea, it changed everything. They were not simply mapping the coastline. They were mapping the unseen. That idea has stayed with me. Because perhaps strategy has always been less about seeing what everyone can see, and more about recognising the invisible forces that determine where things are going. Most people look at the surface. A few learn to read the currents.
Every technological revolution creates a similar problem. Something changes. Something that was once difficult becomes easier. Something that was once scarce becomes abundant. And when scarcity moves, value moves with it. The printing press is a good example. The fear was not really that knowledge would disappear. The deeper fear was that control over knowledge would disappear. For centuries, producing a manuscript was expensive and slow. Access was limited. Knowledge was scarce partly because the means of reproducing it were scarce. The printing press changed that. It did not make knowledge less valuable. It made access to knowledge abundant. And once access became abundant, value began to migrate. Towards authorship. Towards credibility. Towards publishers. Towards institutions. Towards mechanisms that could distinguish reliable knowledge from unreliable knowledge. Eventually, even the legal and commercial systems around intellectual property evolved. The knowledge remained. The scarcity moved.
Photography created another migration. Before photography, producing a convincing image required considerable skill, time and labour. Photography dramatically reduced the cost of producing an image. It did not make images worthless. It changed what was valuable about them. The ability to make an image became less scarce. Composition became more important; perspective, storytelling, artistic vision. The internet did something similar with information. It did not make information worthless. It made publishing and distributing information almost free. And once information became abundant, information itself stopped being the primary competitive advantage. Curation became valuable; context, trust,reputation. The ability to know which information mattered.
The pattern repeats. Technology does not necessarily destroy the thing it disrupts. It destroys the scarcity around it. And when scarcity disappears, value searches for somewhere else to live. This is why I think we often misunderstand technological disruption. We look at the technology. We ask: "What does this replace?" Perhaps the more useful question is: "What did this just make abundant?" Because once you know what has become abundant, you can begin to see what the new bottleneck might be. That is where value tends to migrate. And that is where opportunity tends to appear.
The question is not simply whether a technology is powerful. It is what that power has just made commonplace. What has become cheap? What has become easy? What has become abundant? The people who see that shift early are often not merely adopting a new technology. They are recognising where value is about to move.
We are living through an extraordinary expansion of possibility. Research is abundant, information is abundant, data is abundant, ideas are abundant and now execution is becoming abundant. This last shift is particularly important. Artificial intelligence has not suddenly made creativity meaningless. It has made the production of creative output dramatically cheaper; a headline, an image, a presentation, a piece of code, a strategy document, a campaign route, a video. Things that once required significant time, money and specialised labour can increasingly be generated in minutes. That is an extraordinary development. But history tells us what happens next. When production becomes cheaper, production increases. The printing press produced more books. Photography produced more images. The internet produced more information. AI is producing more execution. And abundance changes economics. Not because the old capability disappears because access to it becomes widespread. That is the point at which we should stop asking what AI can create and start asking a more uncomfortable question: "If almost everyone can create, what is creation worth?"
Ajay Agrawal, Joshua Gans and Avi Goldfarb make a related argument in Prediction Machines: as AI lowers the cost of prediction, the value of its human complements judgment, decision-making and responsibility changes.
Piri Reis understood something similar more than five hundred years ago. In 1513, the Ottoman admiral and cartographer produced one of the most remarkable maps of the known world. What fascinates me is not simply the map. It is how he made it.
Piri Reis was synthesising the work of others. He drew from a collection of existing charts and sources—around twenty, according to accounts of the map—including material attributed to Christopher Columbus that has since been lost. He was assembling fragments of a world that no single person could see in its entirety.
Portuguese charts, arab maps, greek records, sailors' accounts, different sources. Different degrees of reliability contradictions, gaps and errors. His problem was not that information was unavailable. It was that information was incomplete, inconsistent and distributed across too many sources.
His genius was not gathering everything. It was deciding what belonged. Which fragments could be trusted. Which could be combined, which had to be rejected. And what the resulting picture should look like. The information was not the scarce thing, the judgment was. Maps are not built by collecting everything, maps are built by deciding what matters. That line has become increasingly important to me. Because it describes the problem we are now facing in almost every knowledge industry.
I have been searching for a word for that capability. Judgment comes close. Taste comes close. Experience comes close. But none of them quite captures it. The word I keep returning to is discernment. Not discernment as politeness. Not discernment as caution. Not discernment as having a refined preference. Something more demanding. The willingness to choose one direction from many possibilities and accept responsibility for that choice while uncertainty still exists.
That last part matters. Without uncertainty, there is no discernment. There is only optimisation. If the answer is obvious, choosing it requires very little courage. Discernment begins when several answers could plausibly be right. When the data cannot settle the question. When the future cannot be known. When someone still has to say: "This one." And then own what happens next. That is not coast-hugging. It is navigation.
I have started thinking of this as The Scarcity Migration Model. Not as a history lesson. As a way of looking at the future. Whenever a major disruption arrives, ask three questions: What did this make abundant? What does that abundance now make scarce? Where is value moving as a result?
And perhaps there is a fourth: What should we stop paying for? Because scarcity does not only tell us where to invest. It tells us what to stop investing in. The printing press did not make books disappear. It changed what it meant to have valuable knowledge. Photography did not make images disappear. It changed what made an image valuable. The internet did not make information disappear. It changed what made information useful. AI will not make creative work disappear. It is changing what makes creative work valuable.
This is where I find the story of Odysseus useful. Not because he was the cleverest man in the world. But because his entire journey is an exercise in navigating uncertainty. Before encountering dangers at sea, Circe does not remove the danger for him. She gives him knowledge about what he is likely to encounter and forces him to confront the choices ahead. The sea remains dangerous, the outcome remains uncertain, the knowledge simply makes a different kind of decision possible. That, to me, is what good strategy does it does not eliminate uncertainty it helps us navigate it. And perhaps that is what discernment really is. Not knowing the future. Knowing how to choose when the future cannot be known.
Consider what happens inside an advertising agency today. A creative team can generate ten ideas. Then twenty. Then a hundred. A strategist can ask AI to produce alternative positioning territories before lunch. A designer can explore dozens of visual worlds before the first meeting. A copywriter can generate variations at a scale that would have been absurd even a few years ago. This is not the death of creativity. It is the death of creative scarcity. And those are very different things. The question is no longer: "Can we come up with an idea?" Of course we can. The question becomes: "Which of these ideas deserves to become the idea?" Because choosing one means rejecting the others. And once the cost of producing alternatives approaches zero, the cost of choosing badly becomes relatively more important.
This is also why I do not think we should make the mistake of declaring discernment the final scarce resource. That would contradict the very argument we are making. If technology changes scarcity, then discernment itself may change. Some forms of judgment will be automated. Some will become easier. Some will become less valuable. Some will become more valuable. Perhaps the real advantage is not possessing a particular scarce capability forever. Perhaps the advantage is being able to recognise scarcity as it moves. To see what has just become cheap. To see what has become abundant. To notice what the abundance has made difficult. And then to move.
The mistake is assuming that the capability that mattered yesterday will remain the capability that matters tomorrow. It rarely does. Technology does not destroy value. It relocates it.
This is why I keep returning to maps most people look at a map and see geography I see decisions. Every line drawn is also a line omitted. Every landmark included means another was left behind, every map is an argument about what matters. Piri Reis did not simply collect the world he composed a version of it. The Portuguese did not simply map the coastline they learned to read the invisible currents. Odysseus did not make the sea safe. He learned to navigate uncertainty. Different centuries, different technologies. The same human problem: how do you find your way when the world changes faster than your map?
Every generation inherits new tools. Very few inherit new maps. The printing press changed the map. Industrialisation changed it again. The internet changed it again. Artificial intelligence is changing it now. And our instinct, each time, is to stare at the new technology. Perhaps we should be looking at the currents instead.
What has become abundant? What scarcity has disappeared? What has become difficult because of that abundance? Where is value moving? And what are we still paying for simply because we have not noticed that the world has changed?
Technology does not destroy value. It relocates it. The real strategic advantage is not knowing exactly where value will end up. No one can know that. It is learning to recognise the movement early enough to act.
That is what the best navigators have always done. They did not know exactly where the wind would take them. They learned to read the wind. They did not know exactly what lay beyond the horizon. They learned how to sail towards it.
Perhaps that is the work of discernment. Not certainty, not prediction - navigation. Because the future rarely announces itself with a new destination. Sometimes it begins with a current you have not learned to read yet and perhaps the most important question we can ask when the world changes is not: "Where are we going?" But: "What has changed beneath us?" That is where the next map begins.
